A four-store rural merchandise group across Southland and Otago faced repeated gaps in fencing and animal health lines after a supplier merged depots. Our assessment mapped which stores ordered independently, which shared a central buyer, and how freight from the new depot interacted with local cartage.
The agreed actions were modest: a shared weekly order for the top thirty lines, a safety buffer only at the Invercargill hub, and a standing alternate supplier for two critical SKUs. Within one peak season, emergency courier spend fell, and store managers stopped placing weekend “panic” orders. Remaining tension sits with one franchisee who prefers local autonomy — we left that as an ownership decision rather than forcing a uniform model.
